kalai.

kalai — Tamil for art. The craft a real studio is actually practicing when it makes something on-brand.

The autonomous creative studio

Brief in.
A finished, on-brand campaign out.

kalai is a multi-agent creative studio you can fit in one founder's pocket. Hand it a creative brief; a five-seat studio team directs, designs, writes, brand-checks and compliance-clears a multi-platform master, then hands it to kural — the company's only mouth — which publishes it behind your sign-off.

01 Who it's for

A whole studio is five salaries you don't have.

A solo creator, an independent artist, a small brand — you are expected to publish like a team of five. But you can't staff an art director, a designer, an editor, a social manager and an SEO lead. So on-brand, multi-platform creative stays slow, expensive, and inconsistent. kalai is that team, running for you.

The Business Problem

Sundara Coffee Co., a 4-person DTC brand, needs a product launch across web, Instagram and email this week — on-brand, in their look — but the freelance studio quote is $6k and ten days they don't have.

The solo founder ·

Ships a product but can't afford an agency retainer. Needs launch creative across web, social and email — on-brand, this week.

The independent artist ·

Has a distinct visual voice and no time to repackage one piece into the five formats every platform demands.

The small brand ·

Has a style guide and a backlog. Wants consistent output without hiring, briefing and managing freelancers each time.

The lean marketing team ·

Two people doing the work of eight. Needs a tireless production studio that respects the brand and never goes off-script.

The point is not "AI makes an image." The point is the whole pipeline — direction, design, render, brand-fidelity, compliance and handoff — running as a coordinated studio, not a single prompt.

See it work — live

The studio, in motion.

Watch one creative brief move through the studio. The Creative Director coordinates it, the Designer drafts and the Still · Reel · Sound makers render every format, then the Brand-Fidelity loop regenerates until the on-brand score clears its threshold — a fail-closed compliance check runs internally, and the approved master is handed off to kural over A2A. kalai is media-only — it writes no copy (that's kural) — holds no channel keys, and never publishes; the founder's publish sign-off happens at kural, the company's only mouth. Flip to a lone generalist agent and watch the same brief come back slower, with no score gate, off-brand.

On-brand quality awaiting run

The flow: a creative brief enters → the Creative Director coordinator (Claude·Vertex) calls each specialist as an AgentTool → Designer/Producer (Gemini · media MCP) and the Still · Reel · Sound makers (Imagen · Veo · audio) work in parallel → a LoopAgent regenerates until Brand-Fidelity SCORE clears its threshold → a fail-closed Compliance callback (Claude·Vertex) clears it → the approved master is handed off to kural over A2A. kalai is media-only (no copy desk — kural writes the words), holds no channel keys and never publishes; the founder's publish sign-off happens at kural. A lone generalist agent has no score loop, no compliance callback and no handoff discipline — faster to fail, off-brand.

02 What it does

Brief to handoff, end to end.

One brief enters. It moves through the studio as work-in-progress, handed agent to agent, until it returns as a finished, compliance-cleared, multi-platform master — then kalai's "done" is the handoff: that master delivered to kural over A2A. kalai lives entirely inside the company; the founder's publish sign-off happens at kural, the company's only mouth.

01
Read the brief, set the direction
Creative Director · Claude via Vertex AI
You drop a brief in plain language. The Creative Director interprets intent, audience and occasion, then writes the creative direction the rest of the studio works to.
02
Generate, score, regenerate — until on-brand
Designer + Brand-Fidelity scorer · LoopAgent · Gemini · media MCP
One LoopAgent wraps a sequence — prompt → generate → Brand-Fidelity SCORE — graded against your asset library. A checker_agent escalates only when the score clears SCORE_THRESHOLD or hits MAX_ITERATIONS. The brand check is the gate, not a footnote: the draft has to prove it reads as yours.
03
Hold one identity across every frame
Designer / Producer · Gemini · media MCP
The Designer calls the first-party media MCP as its production tool for imagery, video and music. Its identity-preservation keeps the same model, product or mascot looking like itself shot to shot — so the loop above is iterating on craft, not fighting drift.
04
Render the master into every format
Still · Reel · Sound · Imagen · Veo · audio
The on-brand draft rendered into every per-platform deliverable — Still Maker (Imagen) for posters & stills, Reel Maker (Veo) for motion, Sound Maker for music & SFX. kalai makes the media; the words are kural's.
05
Check before anything leaves the building
Compliance · Claude via Vertex AI · fail-closed before-handoff
A fail-closed callback runs the final brand-risk and safety read — claims, tone, rights, sensitive content — as kalai's last internal gate before handoff. Unless it explicitly clears, the master cannot be handed to kural. The unsafe path doesn't exist, rather than being trusted not to fire.
kalai's "done" — the handoff

Compliance clears. kalai hands off the approved master to kural — and never touches the outside world.

kalai holds no channel keys. It never publishes, never replies, never speaks to anyone but its siblings. Its "done" is the handoff: the compliance-cleared master delivered to kural over A2A. kural — the company's only mouth — formats it per channel and publishes it behind the founder's sign-off. If a live piece needs a tweak, kural brings it back to kalai, because only kalai edits creative. kalai's one irreversible cost is real: the token-wallet spend of generation. The world-facing irreversible act — publish — belongs to kural, behind the founder's gate.

Internal fail-closed compliance gate — required before handoff

03 The studio

Four specialists, one head of taste.

kalai is a multi-agent system because a single model asked to "do everything" blurs into mediocrity. A Creative Director coordinator wraps each specialist as an AgentTool and routes the work. The two highest-stakes judgments — the creative direction and the final fail-closed compliance call — run on Claude via Vertex AI; the production roles run on Gemini. The brand check isn't a separate reviewer; it's the scorer inside a regenerate-until-on-brand loop.

Creative Director coordinator
Claude · Vertex AI
The coordinator LlmAgent. Reads the brief, sets creative direction, and calls each specialist as an AgentTool. The taste decision — what good even means for this brand — is the one judgment most worth a frontier reasoning model, so it runs Claude through Vertex AI. Everything else delegates outward.
Brand-Fidelity scorer in-loop
Gemini · scorer
Not a free-floating reviewer — the scoring agent inside a LoopAgent. Each pass runs prompt → generate → Brand-Fidelity SCORE against your asset library; a checker_agent regenerates until the score clears SCORE_THRESHOLD or hits MAX_ITERATIONS. Prove it's on-brand, or do it again.
Designer / Producer
Gemini · media
Generates the imagery, video and music to direction, calling the first-party media MCP as its production tool. Its identity-preservation keeps the same model, mascot or product looking like itself across every frame — the iterate-to-quality loop runs through here.
Still · Reel · Sound
Imagen · Veo · audio
The renderers — Still Maker (Imagen) for posters & stills, Reel Maker (Veo) for motion, Sound Maker for music & SFX. They turn the on-brand draft into every per-platform deliverable. kalai makes the media; the words belong to kural.
Compliance check callback
Claude · Vertex AI · fail-closed callback
Not an agent in the chain — an internal before-handoff callback that runs fail-closed: claims, rights, tone, sensitive content. Unless it explicitly clears, the master cannot be handed to kural. Safe by construction, not by good behavior. There is no Publisher seat here — kalai holds no channel keys; the approved master is delivered to kural, which publishes behind the founder's sign-off.

04 Built on

Orchestrated agents on Google Cloud.

kalai is scaffolded with the agent-starter-pack, composed in ADK and deployed to Vertex AI Agent Engine. Gemini powers the production agents; Anthropic's Claude — served through Vertex AI Model Garden — powers the two highest-stakes decision agents: the Creative Director coordinator and the fail-closed Compliance gate. A checked-in eval set, OpenTelemetry tracing and a fail-closed action gate make it the kind of agent the Google samples actually reward — not a demo, a buildable repo.

Scaffold
agent-starter-pack
The repo follows the Google template: agent.py exporting root_agent, with prompts/, tools/, eval/, tests/ and deployment/deploy.py. One make deploy path, not a notebook — the layout the samples grade against.
Orchestration
Google ADK
A Creative Director LlmAgent coordinator wraps each specialist as an AgentTool. Exactly one workflow construct: a LoopAgent over prompt → generate → SCORE with a checker_agent escalating on SCORE_THRESHOLD / MAX_ITERATIONS.
Models
Gemini + Claude via Vertex AI
Specialists run on Gemini (Imagen for stills; Veo reels are wrapped, wiring is roadmap). The two judgment seats — the Creative Director coordinator and the fail-closed Compliance gate — run Claude through Vertex AI Model Garden, the contest's sanctioned third-party-LLM path.
Brand grounding
an asset library + Search
The brand contract = a brand system-instruction + a searchable asset library grounding over the brand's own data; an identity-preservation model holds the subject steady across every frame. Google Search grounds the work. Reasons from real context, not guesses.
Eval & observability
AgentEvaluator · OTel · BigQuery
A checked-in eval set runs via AgentEvaluator with a rubric / per-dimension Pydantic LLM-as-judge on brand fidelity. OpenTelemetry traces every run; the BigQuery analytics plugin logs them for analysis.
Deploy & safe action
Vertex AI Agent Engine
Ships as an AgentEngineApp to Agent Engine (primary), Cloud Run secondary, with GcsArtifactService for media. The handoff is safe by construction: an internal fail-closed compliance callback, then delivery to kural over A2A. The founder's publish sign-off lives at kural, never here — kalai holds no channel keys.

05 The business case

One brief replaces a production line.

The unit economics are the pitch. A campaign that needs five roles and a week of coordination becomes one brief and an approval. kalai doesn't sell pictures; it sells the studio function — direction, consistency and throughput — to people who could never afford to staff it.

5 roles
Art director, designer, editor, social manager and SEO — collapsed into one coordinated studio.
1 brief
In plain language. No deck, no kickoff call, no back-and-forth before the first draft exists.
 platforms
One idea, mastered on-brand for web, social, email and beyond — kural publishes every release in the same voice.

Who buys it

Solo founders, independent artists, small brands and lean two-person marketing teams — anyone expected to publish like an agency without the headcount of one. It pays for itself the first week it replaces a freelance brief.

Why it matters

Creative work is where small teams quietly lose. kalai moves that cost from salaries and weeks to a brief and an approval — while the human keeps the one decision that should never be automated: what goes out under their name.
